What Good AI Governance Looks Like for a 50-Person Company
Governance sounds like something built for large organizations with compliance teams and lawyers on retainer. A 50-person company looks at that word and moves on, and that's where the problem starts.
Because the problem governance solves isn't a scale problem. It's an absence-of-decisions problem. Someone on your ops team connected your CRM to a third-party AI tool without telling anyone. A customer service rep pasted client emails into ChatGPT. A developer built a feature using a model whose terms of service transfer IP rights to the vendor. None of these are catastrophic on their own. None got caught because nobody decided who should catch them. That's the governance gap.
Governance isn't a policy document
The version that works for a 50-person company isn't a binder. It's six questions with written answers that someone needs to have answered intentionally, because right now most small companies let them get answered accidentally.
Which tools are approved for which data? Build a tiered list. Tier 1: can touch anything. Tier 2: internal data, not customer data. Tier 3: experimentation only. If a tool isn't on the list, the answer is no until someone evaluates it.
Who owns AI outputs? If marketing uses a tool to draft copy the company publishes, who owns it? The point isn't to solve copyright law; it's to make sure someone thought about it before there's a dispute.
What decisions can AI make without a human confirming? There's a real difference between AI that drafts for review and AI that takes action. That line should be explicit.
What do you tell customers if they ask? If you're using AI to summarize their tickets or score their churn probability, they may want to know. Having no answer is a policy; it's just not a thoughtful one.
Who makes the calls? At 50 people, this is probably one person, usually the CEO or whoever owns product, not a committee. You need a name on the door.
What happens when AI makes a mistake? It will. Who gets notified, and do you disclose proactively? One phone tree and a rough answer is enough.
Small companies are more exposed, not less
Large companies have legal teams to catch bad vendor agreements and security reviews that flag risky tools before anyone signs up. You have neither. So when someone does something unintentionally problematic, there's nothing in the system to stop it.
At small companies, the governance gap isn't that decisions get made badly; it's that they don't get made at all. Something happens, it becomes a pattern, and then it's infrastructure. Untangling it later is the expensive part.
A 30-minute conversation that ends with documented answers to those six questions isn't bureaucracy. It's the minimum required to not be surprised by something avoidable.
Start with one person
Pick someone to own it and give them the job of saying "we've thought about this," usually whoever owns ops, product, or legal-adjacent things.
Have them answer the six questions. Write it down. Put it somewhere findable.
Review it quarterly for the first year. When something new comes up that the list doesn't cover, add it.
The companies that build on top of AI without getting burned aren't the ones with the most robust policy documents. They're the ones that made the decisions before they needed them.
