The AI Literacy Gap Is a Leadership Problem

The problem with most AI literacy programs is where they aim.

Individual contributors get the workshops. Analysts, writers, ops teams — they get prompt guides and tool access and adoption metrics. And then their managers, who can't tell if the output is good, approve everything that comes up.

That's the gap.

When leaders can't evaluate, adoption doesn't matter

Once AI shows up in daily work, something predictable happens. An IC uses it. Their manager sees the output. The manager has no frame for evaluating whether it's trustworthy or quietly wrong.

So they approve it. Not because the work is solid, but because they have no frame to evaluate it.

I've watched this play out across enterprise AI adoption at companies of every size. The ones getting real results aren't running more IC workshops. They've made sure their leaders can read the work.

When a leader can't evaluate AI-generated output, accountability becomes circular. The person using the tool is also the only one who can judge whether they used it well. Calling that oversight is generous.

Inputs start getting measured instead of outputs. Did you use the AI? Check. Did you save time? Check. Whether the actual output was good, that question quietly disappears.

What AI-literate leadership actually requires

What leaders actually need is a working mental model of where AI fails.

The failure modes are specific: confident-but-wrong answers, loss of nuance in complex situations, outputs that sound right without being right, and the tendency to smooth over the specific detail that actually mattered.

A leader with that mental model can ask real questions. They can tell the difference between an AI summary that captured something important and one that missed it. They can hold their teams accountable for output quality instead of tool usage.

This is different from the vendor-sponsored AI literacy content that focuses on use cases and prompting tips. Those are useful for ICs. They're not sufficient for people whose job is to judge and decide.

I worked with a fractional AI strategist at a 500-person professional services firm who ran a half-day session with the leadership team, focused entirely on evaluation rather than tools. How do you read an AI analysis? What are the failure modes? When should you push back?

That one session changed how the whole company moved. Nothing about the tools had changed; the leadership layer had finally learned to see.

Fix the leadership layer first

Training your team to use AI tools is worth doing. But if you build adoption without first building leadership literacy, you're creating accountability gaps at every level above the IC. Leaders who can't evaluate AI claims make bad decisions about quality, investment, and risk, not because they're not smart, but because they don't have the mental model to see what's there.

Starting at the top gives the rest of the program something to stand on.

The alternative is building speed without judgment.
