How to Run an AI Sprint in a Non-Technical Company
Most companies assume AI experiments require engineers. That assumption is keeping more teams stuck than any technical problem ever has.
The barrier isn't capability; it's the absence of a format that makes experimentation feel bounded instead of open-ended.
An AI sprint provides that. Five days, one use case, no engineering resources required.
Day 1: Map the friction
Start with where work actually slows down, not where you think AI could help.
Run a quick team exercise: everyone identifies three tasks they do repeatedly that are tedious or stuck waiting on information. You're building a friction map.
Look for patterns: repeated manual processes, decisions made against unclear criteria, work that requires pulling from five sources and summarizing into one.
Don't start with "where can AI help?" Start with "what hurts?" The AI fit becomes obvious once you know where the pain is.
Day 2: Prioritize ruthlessly
Filter the friction map by two criteria: impact (if this got faster, would anyone notice?) and feasibility (is this task fundamentally about language: writing, summarizing, classifying, answering questions?).
That's the sweet spot for non-technical teams. AI is genuinely good at anything involving synthesizing information, generating first drafts, or classifying inputs against a defined knowledge base. Score each item. Pick the top three, then narrow to one.
A sprint is about learning, not portfolio. One well-chosen use case teaches you more than three half-baked ones.
Day 3-4: Build the minimum viable version
For a non-technical sprint, "build" means: write a clear prompt, test it with real inputs, document what works and what doesn't.
Use whatever AI tool your team already has access to: ChatGPT, Claude, Gemini. The platform matters far less than the prompt design at this stage. Write a prompt that clearly describes the task and its context, and names the output format you need.
Test it with ten real examples from your actual workflow. Note what was accurate, what broke, and how much time it saved versus the manual process. That documentation is your proof of concept.
Day 5: Evaluate honestly
Three questions on the last day:
Did it work well enough to matter? What would need to be true to use this in production? Is that answer achievable without engineering resources?
If yes, you have a clear path to a pilot. If no, you've still won — you've learned this use case requires more infrastructure than a sprint can provide, and you can make an informed decision about whether that investment is worth making.
The goal is a better decision by Friday.
